They could could do this all the way back to the 1930’s. Studios and Producers often changed their mind on lead cast for one reason or another.

Most of those castings would not have change the movie much at all.
Mel Brooks wanted John Wayne to play the Waco Kid in Blazing Saddles. Wayne turned it down saying the movie was too dirty for him to be in, but he’d be first in line to see it. I can hear The Duke saying, “the little bastard shot me right in the ass”.
Matrix would have been better with nearly anyone in Keanu Reeve’s role.
Kurt Russell, Nick Nolte, Christopher Walken, Jack Nicholson, Al Pacino, Chevy Chase, Steve Martin, Bill Murray and Perry King were all candidates for the role of Han Solo.
James Caan, Al Pacino, Jack Nicholson, Robert De Niro and Burt Reynolds all turned down the role of Han Solo.
Gene Hackman improves any movie. Including what should have been an Oscar winning cameo appearance in Young Frankenstein.
I am SO glad they dumped Will Smith from the Matrix, he would of completely ruined it for me. And on a similar note Clooney would have probably made Hancock a better movie. Will Smith just annoys me.
Faceoff was so freaking stupid, it wouldn't have mattered what actors read the lines.

Clooney could have done Hancock, and Edward Norton could have done American Psycho. But OJ as the Terminator and Robert Redford in the Graduate sound ridiculous.
Terri Nunn auditioned for Leia, but thought her singing career was more important. All the better, since when I watched Star Wars as a kid I paid attention to the story. If it had been Terri Nunn all I would have been thinking about is “When do Leia’s clothes come off?”
The one person I’ve seen who missed many roles is Nick Nolte. Characters he turned down or was passed over for: Han Solo, Indiana Jones, Superman, Willard in Apocalypse Now, Deckard in Blade Runner, Rambo, and others. Notice he seems to get replaced by or lose to Harrison Ford a lot. Sad, he’s a better actor than the people who got those roles.
